Choosing outside help

Fractional CEO or business advisor? How to decide which one you need

Both bring senior experience from outside the business. They do very different jobs. This guide shows what each one does, when each one fits and the questions that tell you which you need.

The short answer

A fractional CEO takes on part of the chief executive’s job, with accountability for results. A business advisor stays outside the job and gives you senior counsel while you remain in charge.

Choose a fractional CEO if the business needs someone to lead. Choose a business advisor if you lead and need a sharper, unconflicted view.

Side by side

A fractional CEO

Steps into the leadership role, part time.

  • Leads the team and makes decisions day to day
  • Accountable for results
  • Works inside the structure of the business
  • Fits when there is a leadership gap

A business advisor

Works alongside you, outside the leadership role.

  • Challenges your thinking and shows blind spots
  • Helps put structure around what needs it
  • You stay the decision maker
  • Fits when you lead and need an outside view

Five questions that tell you which you need

  1. Is there a chief executive’s job nobody is doing well? If yes, that points to a fractional CEO.
  2. Do you want to keep leading the business? If yes, an advisor supports you; a fractional CEO would replace part of your role.
  3. Is the problem a lack of leadership, or a lack of clarity? Clarity is an advisor’s job.
  4. Do you need someone to be accountable for results, or someone to test the plan? Accountability is a fractional CEO’s job.
  5. Would you be comfortable handing day-to-day decisions to someone from outside? If not, start with an advisor.

Where we fit

We are business advisors. We do not step in as your chief executive or take over the leadership of your business. We work alongside you and the people who run it: we see the blind spots, put the right structure around what needs it and give you an honest outside view before the big calls.

We start with a fixed-scope Diagnostic, so you know exactly where the business stands. If the Diagnostic shows you need an interim leader rather than an advisor, we will tell you plainly.

Fractional CEO and business advisor questions, answered

What is a fractional CEO?

A fractional CEO is an experienced executive who works part time for a business, taking on some of the chief executive’s job and carrying accountability for results. They usually lead the team and make decisions alongside, or instead of, a full-time leader.

What is the difference between a fractional CEO and a business advisor?

A fractional CEO steps into the leadership role. A business advisor stays outside it. The advisor gives you senior counsel, tests your thinking and helps you build the structure around the business, while you remain the person who decides and leads.

When does a business need a fractional CEO?

When there is a real leadership gap that the owner cannot or does not want to fill: the owner is stepping back, a founder has left, or the business needs an experienced chief executive but cannot yet justify a full-time hire.

When is a business advisor the better choice?

When you are leading well but are carrying too much alone, cannot see your own blind spots, or face a big decision and want an unconflicted outside view. Most owner-led businesses are here.

Do you provide a fractional CEO service?

No. We are business advisors. We do not step in as your chief executive or take over leadership of your business. If the Diagnostic shows the business needs an interim leader, we will say so plainly.

Can a business have both a fractional CEO and a business advisor?

Yes. Some businesses use a fractional CEO to run the day-to-day and an independent advisor to challenge the strategy and check the numbers. The roles are different and can sit side by side.
